ORID Focused Conversation

A four-level questioning method from the Institute of Cultural Affairs' Technology of Participation (ToP) that moves a group from facts to reactions to meaning to decisions. It follows the natural way people process experience and is used for debriefs, meetings, reviews and reflection.

When to use ORID Focused Conversation

Debriefing an activity or event, reviewing a project, reflecting on a report, or any discussion that must end in a shared conclusion.

How ORID Focused Conversation works

Discussions move from facts to feelings to meaning to action.

Phases of ORID Focused Conversation

  1. Objective: Ask about facts and observable data: what did you see, hear, read, what happened? Everyone starts from the same shared information.
  2. Reflective: Ask about reactions and associations: what surprised you, where were you frustrated or excited? This surfaces feelings before they get in the way.
  3. Interpretive: Ask about meaning: what does this tell us, what patterns do we see, why does it matter? This is where the group makes sense together.
  4. Decisional: Ask about the response: what will we do, what is our next step, what do we decide? The conversation closes with a concrete commitment.

Key principles

  • Start from shared, observable data
  • Honour emotional responses
  • Build meaning together
  • End with a decision or next step

Best for

  • Activity and event debriefs
  • Retrospectives and reviews
  • Team meetings
  • Reflection on reading or presentations

Considerations

  • Skipping the objective level leads to opinions without shared facts.
  • Some groups resist the reflective level in work settings; phrase questions to fit the culture.
  • It structures a conversation but does not by itself resolve deep conflict.
